The Screening Gauntlet — complete steps in this exact order
~90 min for 50 apps
01
The 10-Second Scan 5–10 sec Instant Reject Criteria

❌ Archive Immediately If:

  • No video link included
  • Didn't answer your specific questions
  • Copy-pasted generic cover letter
  • Rate above budget
  • Not actually available
  • Profile pic doesn't match video
Any red flag = Archive immediately and move to the next application. Don't negotiate with yourself.
02
The Video Link Test 15 sec

✓ Check For:

  • Video link is present
  • Video link actually works
  • Clearly labelled and easy to find

❌ Common Problems:

  • Broken or missing link
  • Generic template video
  • Wrong person in video (fraud)
No working video = Archive immediately. The video requirement is NON-NEGOTIABLE. It's your #1 quality filter.
03
Read the Cover Letter 30 sec

✓ Green Flags:

  • Mentions your company by name
  • References job post details
  • Includes the "Lucky Day" code word
  • Personal, non-template language
  • Minor typos (shows it's real)

❌ Instant Archive:

  • "Dear Sir/Madam" or "Dear Hiring Manager"
  • Bullet points with dashes (AI tell)
  • Doesn't answer your questions
  • "I am very interested in this opportunity…"
  • All about them, nothing about your needs
Copy-Paste Quick Test Copy a sentence → paste into Google. If it appears in other job applications or AI templates, archive immediately.
04
Watch the Video 3–5 min Where Diamonds Are Found

✓ Content & Communication:

  • Answered ALL your specific questions
  • Demonstrates knowledge of your company
  • Genuine interest, not just scripted
  • Clear, organised, easy to understand
  • Good energy and personality match
  • Person matches profile picture

❌ Video Red Flags:

  • Didn't answer your specific questions
  • Flatly reading from a script
  • Can't see or hear them properly
  • Person doesn't match profile picture
  • Wrong information about your company
  • Inappropriate or too-casual setting

What "Researched Your Company" Actually Looks Like

❌ Surface Level

  • "I saw you help entrepreneurs with events"
  • "I visited your website"
  • "You work in Edmonton"

✓ Actual Research

  • "I watched your Messed Up Mondays videos — love the vulnerability angle"
  • "I saw your 1,000-member community in the Global Startup Ecosystem Report"
  • "I noticed you teach the 250 Contact Method"
Strong video → Shortlist → Step 5. Mediocre but potential → use your gut. Misses the mark → Archive.
05
Check Profile & Reviews 2–3 min Shortlisted Only

✓ Profile Checklist:

  • Job Success Score: 80%+ (ideally 90%+)
  • Total earnings show real experience
  • Response rate: 90%+
  • Availability confirmed
  • Read last 3–5 client reviews

❌ Profile Red Flags:

  • Job success score below 70%
  • Negative reviews on reliability or comms
  • Brand new account (risky)
  • Long unexplained gaps
  • Reviews mention being difficult to work with
Note — New or Low-Rated Profile? Amazing video + cover letter but low reviews? Reach out first: "Your application stood out. I noticed you're newer to Upwork — can you share your background and why you're looking for VA work now?"
06
Review Shortlist & Rank Final Decision

You should have 2–5 strong candidates with clear notes on why each made the cut.

Tier 1
"Hell Yes"
  • Nailed every requirement
  • Excellent video performance
  • Strong profile + reviews
  • Perfect culture fit vibe
→ Interview ASAP
Tier 2
"Strong Maybe"
  • Met most requirements
  • Good video, minor gaps
  • Solid profile and reviews
→ If Tier 1 doesn't work out
Tier 3
Backup
  • Met basic requirements

→ Keep in reserve

Time Investment Breakdown

Stage Per App 50 Apps
Initial scan (Steps 1–2) 15–30s ~40 min
Cover letter (Step 3) 30s Included
Video review (Step 4) 3–5 min ~40 min
Profile check (Step 5) 2–3 min ~15 min
Total 6–9 min ~95 min

On Track — You're Doing It Right When:

  • Rejecting 90–95% of applications in under 1 minute
  • Shortlist contains 3–5 truly strong candidates
  • Every shortlisted candidate has a quality video
  • Time spent only on candidates who followed instructions
  • Top picks match your culture and actual needs

Recalibrate — Adjust Your Approach When:

  • Shortlisting 20+ candidates (too lenient)
  • Zero shortlisted candidates (criteria too strict or bad post)
  • Spending 10+ minutes reviewing every application
  • Top candidates declining interviews (check rate or post)
  • Interviews reveal candidates misrepresented themselves
Video
The video requirement is NON-NEGOTIABLE — it's your single best quality filter.
Instinct
Trust your gut. If something feels off in the video, it probably is.
Instructions
If they can't follow job post instructions, they won't follow your instructions as a VA.
Speed
Speed matters. The best candidates get hired fast — move quickly on top picks.
Reviews
A great video doesn't override terrible reviews. Profile reviews matter.
Copy-Paste
Copy-paste = instant reject. Shows laziness and zero genuine interest.
Notes
Keep notes. Write down why you shortlisted each person — it helps with the final decision.
Budget
Budget 2–3 hours to properly screen 30–50 applications.
×
Watching Every Video First
Do Steps 1–3 first. Only watch videos of candidates who pass initial screens.
×
Being Lenient on the Missing Video
No video = archive, no exceptions. Don't negotiate with yourself.
×
Ignoring Bad Reviews Because Video Was Good
A great video doesn't override terrible reviews. Don't rationalize it.
×
Shortlisting Too Many People
Be selective — only true standouts make the list. 3–5 max.
×
Hiring the First "Okay" Candidate
See at least 3–5 strong candidates before making any offer.
×
Forgetting to Check Availability Status
Verify on Upwork they're actually available to start now.
